אני: תגדיר מכירות?

על פניו נשמע פשוט, אבל זהו … שלא

 

מכירות לפי איזה מחלקה בארגון? הרי לכל מחלקה יש אקסל עם מספרים משלה. 

מכירות לפני או אחרי החזרות? מכירות לפני או אחרי ביטולים? מכירות לפניי או אחריי הנחות? עם או בלי 

מכירות פנים חברתיות? 

ועוד ועוד שאלות, תלויות סקטור ומחלקה, שיש להבהיר מבחינת הגדרות לפני שבכלל מתחילים למפות דאטה וליישם.  

 

למחלקת כספים ברור כמה הארגון מכר, אבל זה בדר״כ בדיליי של חודש או לעיתים אפילו רבעון

וההסתכלות של הכספים לאו דווקא משרתת את הארגון מבחינה תפעולית.

 

מה קורה אם לקוח מבטל עסקה?

בכספים בדר"כ החזרה או ביטול יחושבו לפי תאריך התנועה בפועל (טרנזקציה), בעוד שעל מנת לנתח ביצועי מכירות ברמה התפעולית ולהפיק תובנות, יש לחשב החזרות וביטולים לפי תאריך המכירה, כי אם ההחזרה מתייחסת למבצע מכירות מחודש קודם ויש החזרות מרובות בעקבותיו? 

 

ומה לגבי ניתוחי עונתיות במכירות? איך ניתן להשוות מכירות קמפיין חגי תשרי אם החגים שנה שעברה יצאו בספטמבר והשנה באוקטובר.

 

על מנת שמדד מכירות ישרת את הארגון ויניע לפעולה 

יש משמעות לניתוח ביצועי מכירות בצורה שונה 

״מההסתכלות הפיננסית היבשה״

 

יש דוגמאות רבות לחשיבות מומחה שיזקק, יאפיין וימפה את המדד, על מנת למקסם את הערך העסקי לביצועי הארגון. 

 

מה אתכם? יש לכם שפה ארגונית ברורה? 

ומה עם הגדרה מוסכמת ל -  מכירות?

CEO: How much we sold


Sounds simple on the surface, but ... it's not


Sales by which department in the organization? Every department has its own spreadsheet with its own numbers.

Sales before or after returns? Before or after cancellations? Before or after discounts? With or without Internal/intercompany sales? And more and more questions, depending on sector and department, that need to be clarified in terms of definitions before you even start mapping data and implementing.


Finance knows exactly how much the organization sold, but it's usually a month behind, sometimes even a quarter and finance's view doesn't necessarily serve the organization operationally.


What happens if a customer cancels a deal? In finance, a return or cancellation is usually calculated by the actual transaction date, whereas to analyze sales performance operationally and generate insights, returns and cancellations need to be calculated by the sale date, because what if the return relates to a sales push from a previous month, followed by multiple returns?


And what about seasonality analysis in sales? How do you compare sales from a holiday campaign when last year the holidays fell in September and this year in October?

For a sales metric to actually serve the organization and drive action, sales performance needs to be analyzed differently than "the dry financial view."


There are plenty of examples showing why it matters to have an expert who refines, characterizes, and maps the metric to maximize the business value of organizational performance.
